Complexity creates drift because most systems were never designed for the level of complexity they eventually have to absorb. Operating architecture preserves coherence. I step in when coordination, governance and funding complexity start outgrowing the structure holding the system together.

The challenge is no longer growth. It is preserving coherence as systems decentralise, adapt and scale.

Most systems don’t fail because of execution. They gradually lose coherence as complexity, variation and coordination increase. They become harder to operate, compare, govern, fund and defend coherently across contexts.

At first, people compensate manually. Eventually, invisible compensation itself becomes structural strain.

This happens when programmes, partners and territories are no longer held by one clear operating logic.

The issue is not variation. It’s that what should hold that variation was never clearly defined as a shared structure.

That is where I work.

💡 Think of it like a body

Your programme, portfolio or initiative works like a body.

It doesn’t hold because each part works well, but because:

– how it functions and moves (programme) – how it coordinates and responds (governance) – how energy circulates (funding)

are aligned.

When they are not aligned, it doesn’t break, it compensates.

The programme keeps running, coordination becomes heavier, funding becomes harder to align.

In many cases, this compensation is well managed through strong coordination, performance tracking and active programme management.

Everything still works, but at a cost — and this cost increases as scale and complexity grow. This is the moment where a system shifts from growth to structural strain.

Over time, the effort required to maintain alignment increases faster than the structure itself. The system becomes harder to run, explain and fund.
